You arrive, you try to be useful, and then you leave. Whether you actually made a difference, that&#8217;s for others to judge, not you. When I joined Meyer Werft in Papenburg (Emsland is enemy territory for a “Grafschafter”;-) ) last September, the task was clear: developing the procurement organization, while simultaneously delivering on IDW S 6 obligations, is not something you do alone. This team did it, and they did it very well. They deepened collaboration across sites and group companies, aligning on shared categories and working through common challenges together, the kind of cross-site synergy work that doesn&#8217;t happen unless people actually trust each other enough to have honest conversations. What this team achieved and built in less than a year impresses me: ✅Meyer Werft&#8217;s all-new 2028 procurement strategy, shaped by the extended procurement leadership team ✅Exceeding the IDW S 6 requirements. And while that result matters, what matters more to me is how it happened: through work, conversations, and a procurement team that delivered every single week ✅A new organizational structure with clear roles, building new capabilities ✅A PMO lead &#38; process that keeps strategic projects on track ✅A new category management team that also got the tools to do the job properly ✅ A new procurement academy that has already delivered hundreds of training hours ✅A new Procurement Cost Engineering capability and team All this on top of numerous other initiatives and large-scale sourcing projects for the upcoming cruise ships! You all can be proud! Thank you for letting me be a part of it. I&#8217;m grateful to Ralf Schmitz (CRO) and Bernd Eikens (CEO) for their trust. Why? Just another (sad) observation in the past few weeks ❗ A few several detrimental consequences: 📌Reduced Employee Morale &#38; Motivation: it restricts the ability of Procurement teams to think creatively and propose innovative solutions 📌Decreased Efficiency: Managers who focus on every minor detail may spend excessive time on tasks that could be delegated, reducing overall productivity and efficiency. They tend to ignore major tasks such as Stakeholder &#38; Performance Management, Digital Procurement, and Procurement Marketing 📌Increased Costs: Missed opportunities due to a focus on controlling every aspect as the Procurement Team may not have the freedom to negotiate or make quick decisions (e.g. supply disruptions). 📌Deterioration in Supplier Relationships: Suppliers perceive MM as a lack of trust in the Procurement team, leading to strained relationships. This results in less favorable terms, reduced collaboration 📌Slower Decision-Making: The constant need for approvals slows down the decision-making process, causing delays that frustrate suppliers and damage long-term partnerships. 📌Reduced Strategic Focus: MM prioritizes tactical details over strategic goals. This shift in focus can prevent Procurement from aligning with the broader organizational strategy, such as achieving long-term cost improvements or improving supplier diversity. With a focus on minor issues, there’s less focus on strategic sourcing initiatives, such as supplier &#38; risk management, or sustainability initiatives. 📌Employee Turnover: MM can lead to higher turnover rates within the procurement team and increase difficulty in attracting talent: A reputation for micromanagement can make it difficult for the organization to attract top procurement talent, 📌Poor Decision-Making: When Procurement professionals are not empowered to make decisions, it can lead to decision paralysis, where no action is taken due to fear of making the wrong choice. 📌Loss of Negotiation Power: Micromanagement (your boss wants to lead important negotiations) weakens negotiation power by slowing decision-making, limiting flexibility, and undermining the confidence of Procurement professionals. It prevents them from adapting to dynamic situations, missing opportunities for favorable deals, and erodes supplier trust. It is the best way to permanently screw your teams and kill their bargaining power. Forever! In summary, the actual impact is often counterproductive, leading to inefficiencies, increased costs, lower value contribution, and a demotivated workforce. To be effective, it&#8217;s essential to balance oversight and autonomy, empowering professionals to leverage their expertise (and negotiation power).</p>

Interim Management mandates are excellent additions to my consulting projects. They allow me to continue working directly with people on projects, to coach, lead, and shape future organizations, and to stay close to day-to-day operations. Interim Management is part of my portfolio, which goes far beyond InterimManagement ✅Transformation &#38; Development and Restructuring of Procurement ✅Digital Procurement (Strategy, Architecture, Implementation) ✅Supplier and Supply Chain Risk Management erm and SCRM) ✅Regulatory Compliance (e.g. lksg csddd) ✅Sustainability (CBAM, scope3, etc.) This combination of implementation-oriented consulting projects and Interim Management assignments guarantees eye-level communication while simultaneously &#8222;staying on top&#8220; of all the exciting developments and technologies in Procurement. Fragen wir doch mal die künstliche Intelligenz, was sie zu „Transformation in Unternehmen“ sagt. 💡„In Bezug auf Unternehmen bedeutet Transformation die strategische Neuausrichtung und Anpassung an veränderte Marktbedingungen, Technologien oder Kundenbedürfnisse. Es beinhaltet oft die Umstrukturierung von Prozessen, Produkten oder Geschäftsmodellen, um wettbewerbsfähig zu bleiben und langfristigen Erfolg zu sichern. Es geht darum, agil zu sein und Innovationen voranzutreiben, um mit den sich ständig verändernden Anforderungen des Marktes Schritt zu halten. Passt durchaus und ist definitiv mehr als oft passiert, oder? Das Team von targetP hatte die Chance zahlreiche Einkaufsorganisationen ganzheitlich zu entwickeln (Spend zwischen 6 Mrd. und 250 Mio.). Waren alle diese intensiven und thematisch vielfältigen mehrmonatigen bzw. mehrjährigen Reisen Transformationen? Einige ja, Andere wahrscheinlich nicht. ⏩ Ein Ziel hatten alle Projekte gemeinsam: Den Einkauf den (neuen) Gegebenheiten anzupassen, Kompetenzen auszubauen und ein Bündel von Mehrwert für das jeweilige Unternehmen nachweisbar und messbar zu realisieren. Aber auch in Einzelfällen das bestehende Geschäftsmodell und die Daseinsberechtigung des Einkaufs zu hinterfragen. Dazu wurden zahlreiche Werthebel gezogen: Organisationsstrukturen angepasst, die Art und Kultur von Kollaboration anders gestaltet, grundlegende Arbeitsweisen, Prozesse und auch digitale Lösungen neu eingeführt oder optimiert, Menschen entwickelt und vieles mehr. 💡Dennoch sind wir zurückhaltend und haben für uns gewisse Standards, die ein erfolgreicher Einkauf als Bündel von Maßnahmen zu leisten wie zu liefern hat und die für uns elementare Bestandteile einer Transformation darstellen, definiert. Das dahinter oftmals ein vielschichtiger und mehrstufiger (Transformations-) Fahrplan steht, der Zeit, Energie, (kulturelle) Veränderungen und Ressourcen (Geld und Mensch) wie ein kritisches Hinterfragen der eigenen &#8222;Existenz&#8220; als Bereich erfordert, versteht sich von selbst.</p>

					<description><![CDATA[<p>SCHLAGKRAFT erlangen oder zu TODE sparen ❓ 2024 ist ein Jahr der Konsolidierung und des Kostenmanagements und führt auch in Einkaufsorganisationen wieder zum klassischen Verhaltensmuster. Savings einholen, dabei die eigene Befähigung reduzieren und das Hamsterrad mit neuem Schwung drehen. Auf der Strecke bleibt die Schlagkraft für einen GuV-wirksamen Wertbeitrag! Nach über 25 Jahren und dutzenden Einkaufsorganisationen, sehe ich immer das gleiche Muster. Die Wirksamkeit vieler Einkaufsabteilungen ist noch weit von Doppelwumms entfernt und dennoch reden viele von Prozesseffizienz, KI, schlanken Organisationen, usw. Die eigentlichen Werthebel (z.B. Warengruppen-, Lieferanten-, Risikomanagement, Digital, Mensch) sind noch immer unzureichend gestärkt. Von oftmals fehlender Personalausstattung und Fähigkeiten ganz zu schweigen. 👉 Dabei wissen wir doch alle: Effektivität sorgt dafür, dass wir die richtigen Dinge tun, während Effizienz sicherstellt, dass wir die Dinge richtig tun. Zuerst die richtigen Dinge zu tun, ist aber essenziell, um sicherzustellen, dass Effizienzprogramme sinnvoll eingesetzt werden. &#160; 🏠Veranschaulichung: Wir bauen ein Haus. Effektivität bedeutet, sicherzustellen, dass wir das richtige Haus an der richtigen Stelle bauen. Effizienz bedeutet, das Haus schnell und mit minimalen Ressourcen zu bauen. Wenn wir jedoch das falsche Haus oder an der falschen Stelle bauen, nützt es wenig, dass wir dabei effizient waren. Bei der Weiterentwicklung vieler Einkaufsorganisationen muss Effektivität vor Effizienz stehen. Warum: 📌Zielerreichung: Effektivität=Sicherstellung, dass die Bemühungen in die richtige Richtung gehen. Effizienz hingegen bedeutet, Dinge auf die bestmögliche Weise zu tun. 📌Prioritäten: Effektivität hilft dabei, Prioritäten zu setzen und sich auf die wichtigsten Aufgaben zu konzentrieren. 📌Ressourcenallokation: Effektivität stellt sicher, dass Ressourcen wie Zeit, Geld und Arbeitskraft auf die wichtigsten und wertvollsten Aufgaben verwendet werden. 📌Langfristiger Erfolg: Effektivität fördert nachhaltigen Erfolg, indem sie sicherstellt, dass die richtigen Strategien und Maßnahmen umgesetzt werden. Effizienz kann kurzfristige Gewinne bringen, aber ohne die richtige Richtung und Ziele kann dies langfristig schädlich sein. 📌Flexibilität und Anpassung: Effektive Organisationen sind besser in der Lage, sich an Veränderungen anzupassen, da sie sich auf die richtigen Ziele konzentrieren und ihre Strategien entsprechend anpassen können. 👉Wie auch immer die individuelle Planung und Umsetzung zusätzlicher Hebel aussieht, wir glauben an diese Vorgehensweise und richten unsere Projekte &#38; #Transformationen konsequent danach aus!
